Your plan at a glance

Stages are the three in our guide to what comes after AI training: Using, Trusting and Redesigning. Most firms start in Using.

The plan

WhenWhat happensDo firstOwnerDoneNotes
Weeks 1-2Leaders start on one approved tool, each using it daily on [first job]. Write down the "before" number: [what you'll measure]. Name a champion: the person others already ask for help.Do first
  • Two-step sign-in on
  • IT note sent
  • One-page policy drafted

Weeks 3-6Leaders run [first job], drafts only. Each fix becomes a written rule. 30-minute check-in each week.Do first
  • Steps for [first job] written down
  • One read-only connection approved

Weeks 7-12The people others already ask for help show everyone else. Then everyone joins: two 90-minute workshops, then about 30 minutes a week. Add [second job]. Each shared workflow gets an owner and written checks.Do first
  • Leaders using it weekly
  • First job running without daily fixes

Why rollouts stall

  1. Leaders hand it off. Fix: leaders use it first, every week, before staff start.
  2. Too many projects at once. Fix: run one or two jobs, and finish them before adding more.
  3. The tool changes and the work doesn't. Fix: rewrite the steps for each job, and spend most of the effort on people and process.
  4. Nobody measures. Fix: write the "before" number in week 1 and compare at day 90.
  5. People get a tool and no time or help. Fix: a tool they like, 30 minutes a week, and a named person to ask.

McKinsey's 2025 State of AI found the firms getting most from AI were about three times as likely to redesign workflows and to have senior leaders own AI. BCG found leading firms pursue fewer projects and put about 70% of the effort into people and process. MIT researchers found line managers drove adoption that lasted.
