How much you hand AI depends on what is at stake and whether a mistake can be undone.

Zone 1: Automate

AI runs it, you audit. This is the reversible, repeatable admin: intake, onboarding sequences, post-meeting CRM updates, the weekly numbers pull. A mistake here is cheap and easy to catch. Install these first, because the reversible work pays for the trust the heavier work requires. And where the steps never change, a plain rule-based workflow is more reliable than a model; save AI for the parts that need a little judgment.

Zone 2: Accelerate

AI does 80 to 90 percent of the lifting, a person steers and decides. The board deck, the vendor consolidation, the market analysis, the variance narrative. Big or one-off work that genuinely needs judgment, but underneath that judgment is mostly labor. AI drafts; a person reads, pushes back, and makes the call.

Zone 3: Stay Human

AI stays out of the room. The hard conversation, the pricing call, the negotiation, booking a financial transaction, anything where a mistake is expensive and irreversible. Human-in-the-loop is the design rule, not a disclaimer. AI can prep and brief, but it does not operate and it does not decide.

The screening rule

Before any of the three zones, one question decides whether a workflow belongs on the AI agenda at all: is there something the business does repeatedly? If not, leave it off. Repeatability is where the returns are.

How to run a client through it

Take one client. List the workflows that eat their week. Drop each into a zone. Start with the Zone 1 items, because they are reversible and they build trust fast, then work up.
